How West Cork B&Bs can reduce reliance on Booking.com

Keep more of every booking with a few practical moves toward direct.

Booking.com and the other agencies are brilliant at one thing: putting heads in beds. But they charge dearly for it, and the more you lean on them, the less of your own business you actually own. For a West Cork B&B, every booking that comes direct instead of through an agency is money kept, a guest relationship you control, and one less step towards being just another listing in a crowded market. You will never drop the agencies entirely, and you should not try. The goal is to shift the balance.

What the commission really costs

The numbers are worth doing plainly. Say you take €120,000 a year in room revenue and 70 per cent of it comes through agencies at 15 to 18 per cent commission. That is roughly €13,000 to €15,000 a year handed over, every year. Shift even a fifth of those bookings to direct and you keep several thousand euro, money that pays for a better website and your marketing many times over. The commission is not a fixed cost of doing business. It is a lever you can move.

Make direct booking easier than the agency

Guests use the agencies because they are frictionless. To win direct bookings, your own site has to be just as easy. That means a booking button on every page, a system that works cleanly on a phone, real availability, and confirmation in seconds. If booking direct is even slightly harder than Booking.com, people default back to the agency out of habit. Match them on ease and you take away their main advantage. Own your name and your town

Here is the quiet win the agencies rely on you missing. A guest who found you on Booking.com will very often then search your name directly, or your name plus the town, to check you out before booking. If that search leads straight to your own site with a better price, many will book with you instead. So you must rank for your own name and for terms like B&B in Bantry or guesthouse near Skibbereen. That is where the agency's own advertising is quietly sending you free traffic, if you are there to catch it.

Give people a reason to book direct

You have a margin advantage the agencies do not, so use a slice of it to reward booking direct. Make it clear and genuine.

  • A best-price guarantee: the lowest rate is always on your own site.
  • A small perk for direct guests: a welcome tray, a late checkout, a bottle of something local.
  • Free breakfast add-ons or a discount on a second night booked direct.
  • A simple line on your site: book with us directly and you get the best rate and we keep more of every euro in the local business.

Market to the guests you already have

Your past guests are your most valuable and most ignored asset. Someone who loved a stay near Castletownbere or Rosscarbery is far more likely to return, or to recommend you, than a cold stranger. Collect email addresses at check-in, with permission, and stay in touch a few times a year: a spring reopening note, a quiet-season offer, a word about a local festival. Build reviews everywhere, not just on the agency

Reviews on Booking.com help Booking.com. Reviews on your Google Business Profile help you get found directly. Ask happy guests for a Google review as well, with a direct link, and reply to every one. A strong, recent set of Google reviews lifts you in local search and reassures the guest who found your own site, which is exactly the guest you want to convert without commission.

Use the billboard effect on purpose

There is a known pattern called the billboard effect: being visible on the big agencies actually drives people to book direct, because the listing acts as an advertisement and the guest then goes looking for your own site. The mistake is to stop there. Stay listed for the exposure, but make sure every guest who then searches for you finds a fast, welcoming site with a clear reason to book direct. The agency becomes your shop window, and you keep the sale.
